Most Shopify Plus migrations take 8 to 16 weeks. The ones that finish in 8 weeks share a pattern. They run a tight discovery, lock scope early, and resist mid-flight feature additions. The ones that drag to 16 weeks share a different pattern. They start before scope is clear, accept feature creep, and end up launching late with half-built features. Here is the 8-week timeline we have proven with multiple Indian Plus migrations.

Before week 1 - the prerequisites

Three things must be true before the timer starts. If any are missing, fix them first.

Plus contract signed. The Shopify Plus subscription is active in your name. Test API access works.

Development team committed. Either your in-house team has 2 to 4 developers allocated full-time, or you have an agency contract signed with the team identified by name.

Stakeholder availability. The marketing lead, operations lead, and a senior executive have committed weekly hours for the next 8 weeks. Decisions that block development cannot wait days for approval.

Week 1 - Discovery and scope lock

The most important week. Get this right and the rest of the migration is execution. Get it wrong and you spend weeks 6 and 7 backtracking.

Activities: full audit of current store (theme, apps, integrations, custom code), interview every team that touches the store (marketing, ops, customer service, finance), document every business rule currently implemented in Scripts, apps, or custom code, and write the explicit Plus migration scope document.

Deliverable at end of week 1: a scope document signed by all stakeholders. Includes what is migrating, what is being changed, and what is being deprecated.

Week 2 - Plus configuration and data structure

Set up the Plus-specific features. Configure expansion stores if relevant. Set up Shopify Functions deployment. Configure B2B if relevant. Migrate customer accounts if needed.

Activities: Plus admin configuration, B2B setup if applicable, expansion store setup if applicable, Shopify Functions framework setup, customer accounts migration, metafield schema definition.

Deliverable: working Plus admin with all features enabled and configured to the documented scope.

Week 3 - Theme and storefront work begins

Storefront development starts. If you are keeping the existing theme, this is mostly Plus-specific feature integration. If you are rebuilding the theme, this is the heaviest week of pure development.

Activities: theme code adapted for Plus features, Checkout UI Extensions built for any custom checkout content, B2B-specific theme components built, conditional rendering for B2B vs D2C states.

Deliverable: theme in development environment with Plus features integrated and rendering correctly.

Week 4 - Checkout extensibility and Functions

Build the Functions and Checkout UI Extensions that replace any Scripts and custom checkout logic. This week is the highest-risk technical work. If your team is new to Functions, allocate more time here.

Activities: Product Discount Functions built, Order Discount Functions built, Shipping Discount Functions built, Delivery Customization Functions built, Payment Customization Functions built, Checkout UI Extensions built for any custom UI requirements.

Deliverable: all checkout business logic and UI customization deployed to the development environment.

Week 5 - App migration and integration

Migrate the third-party apps. Some apps work natively on Plus. Some need Plus-specific reconfiguration. Some need to be replaced with Plus-specific alternatives.

Activities: app inventory review, app reconfiguration for Plus where needed, app replacement where current apps do not support Plus features, custom app development if any, integration testing between apps.

Deliverable: full app stack working in the development environment with no broken integrations.

Week 6 - QA and stress testing

Comprehensive testing. Every customer journey, every checkout flow, every payment method, every shipping rule, every discount scenario.

Activities: end-to-end customer journey QA on desktop and mobile, checkout flow testing across all payment methods, discount stack testing with overlapping rules, shipping calculation testing across geographies, B2B-specific testing if applicable, performance testing under simulated load, accessibility audit.

Deliverable: QA pass with all critical bugs fixed and known issues documented.

Week 7 - Content and data migration

Move content, customer data, and historical orders if needed. This week is operationally heavy but technically light.

Activities: content migration (pages, blog posts, navigation, SEO metadata), customer data migration, order history migration if applicable, redirect setup for any URL changes, SEO migration including 301 redirects and updated meta tags.

Deliverable: all customer-facing content and historical data live in the development environment.

Week 8 - Launch and stabilization

DNS cutover, launch monitoring, immediate fix cycle.

Activities: pre-launch checklist run-through, DNS cutover at agreed time (typically off-peak), continuous monitoring for the first 24 hours, immediate bug fix cycle for any post-launch issues, customer support team briefed on changes.

Deliverable: Plus store live on production with monitoring in place and team ready for issues.

The five things that turn 8 weeks into 16 weeks

1. Scope creep. Mid-migration requests to add new features. Resist or push to phase 2.

2. ERP integration discovered late. If your ERP integration is not documented in week 1, it will explode the timeline when discovered later.

3. Insufficient QA time. Teams that compress QA to 3 days find bugs in production. Plan for full week 6 of QA.

4. Late stakeholder reviews. Executive sign-offs that take a week each. Front-load reviews to weeks 1 and 6.

5. Untested Functions. Functions that work in dev but fail under production load. Load test in week 6.

How long does a Shopify Plus migration take for an Indian merchant in 2026?

For Indian merchants migrating from existing Shopify Standard or Advanced to Plus in 2026, the typical timeline is 8 to 12 weeks of focused work. The 8-week timeline is achievable for stores with clean current implementations, clear scope documents, and dedicated development teams. The 12-week timeline is more realistic for stores with complex apps, custom code, ERP integration, or B2B requirements. Migrations from non-Shopify platforms (Magento, WooCommerce, custom builds) take longer - typically 14 to 24 weeks - because content, customer data, and integrations all need migration in addition to the platform setup.

Should I migrate during BFCM season or wait until after?

Wait until after BFCM. The risk of a mid-October Plus migration that has post-launch issues during peak shopping season is not worth the time savings. The best migration windows for Indian merchants are January through March (post-Christmas slowdown) and July through August (pre-BFCM preparation window). Migrating during October or November is high-risk for any non-trivial change. If you must migrate close to BFCM, plan for the migration to complete by Sep 15 at the latest so you have 6 weeks of stabilization and load testing before peak traffic. What is the most common cause of Shopify Plus migration delays?

Scope creep is the most common cause we see. Teams start with a clear migration scope, then mid-flight stakeholders request "while we are at it" features that were not in the original plan. Each addition compounds the timeline. Discipline on scope is what separates successful 8-week migrations from struggling 16-week migrations. The second most common cause is undocumented business logic - rules implemented in Scripts, apps, or workarounds that are not written down. When discovered mid-migration, these surprises eat weeks of unplanned development. The fix for both is a thorough week 1 discovery with explicit sign-off on the scope document.

Can I run my old Shopify store and new Plus store in parallel?

Technically yes, but operationally challenging. Parallel running means maintaining inventory, customer data, and orders across two stores until you fully cut over. This works for short periods (1 to 2 weeks) for final testing but should not be a long-term state. The cleaner approach: build the Plus store in a development environment, run full QA, then do a DNS cutover during a low-traffic window. The customer-facing change happens in minutes, not weeks. Parallel running is usually a sign that the team is hedging because they are not confident in the new build. Better to invest in QA and ship cleanly than to drag a parallel run for months.

What should I negotiate with Shopify before signing the Plus contract?

Five negotiable items. First, the monthly platform fee - sales reps have flexibility for multi-year commitments. Second, implementation credit if you use a Shopify Plus Partner agency, which can offset Rs 5 to 10 lakh of agency fees. Third, free seats on Shopify Plus Academy for your developers. Fourth, bundled access to Shopify Audiences and other first-party Shopify products at discounted rates. Fifth, multi-store discount if you plan to operate expansion stores.
