Path C: Accept degraded BFCM this year, plan properly for 2027. Do minimal prep now, focus on stability rather than growth. Uncomfortable but honest for merchants who cannot commit to Paths A or B.
The critical checklist for the next 4 weeks
These 8 items must be complete by end of August. If any are still incomplete on September 1, your BFCM revenue is at material risk.

2. Mobile LCP under 2.5 seconds. Run PageSpeed Insights on top 10 URLs. Every additional second of load time costs 7 to 10 percent of mobile conversion during peak traffic.
3. UPI or dominant local payment method live. For Indian merchants, missing UPI kills 30 to 50 percent of mobile conversion. For other geographies, verify your dominant local payment methods are active and tested.
4. WhatsApp cart recovery configured. Highest-ROI recovery channel for Indian merchants. 15 to 25 percent of otherwise-lost carts recovered.
5. Checkout flow QA on 5 devices. iOS Safari, Android Chrome, desktop Firefox, desktop Chrome, iPad. Full checkout with real payment methods. Fix anything broken.
6. Load test at 5x current peak traffic. Ideal is 10x but 5x is minimum viable. Confirm checkout does not fail under load. Fix any bottlenecks discovered.
7. Payment provider failover configured. Primary provider outage during BFCM is a real risk. Set up smart routing to backup provider so single outage does not take checkout down.
8. Customer service surge plan documented. BFCM ticket volume is 3 to 5 times normal. Hire or train backup CS agents by October 15. Configure help desk macros. Update FAQ pages.
What can wait until October
If timeline forces prioritization, these items can slip to October without material BFCM impact.
Content refresh on non-critical pages. New product photography for products launching in Q1. Loyalty program launch. Nice-to-have UI improvements. New subscription flow launch.
These matter for the business but do not affect BFCM revenue in November. Do them in Q1 2027 if timeline forces the choice.

How many days are left until BFCM 2026?

Minimum viable BFCM prep at 120 days out for a small Plus merchant (Rs 10 to 30 Cr ARR) focuses on 5 items. First, confirm mobile page speed is acceptable (LCP under 3 seconds on top pages). Second, verify checkout works end-to-end on 5 device types with real payment methods. Third, set up cart recovery through email at minimum, WhatsApp if possible. Fourth, run load test at 3x current peak (not ideal 10x, but minimum viable). Fifth, document customer service surge plan for the November week. Cost of minimum prep. Rs 3 to 8 lakh for professional help or roughly 60 to 100 hours of focused in-house work. This does not deliver optimal BFCM outcomes but avoids catastrophic failures.
What happens if I do nothing to prep for BFCM 2026?
